The ingredients of a thriving culture are often already present: talented people, meaningful values, strong leadership, and a clear vision. Yet the presence of these ingredients does not guarantee that a team will reach its full potential. New hires who seemed exceptional in the interview begin delivering results that fall short of what we expected. Long-established teams can remain deeply committed to the strategy that brought the practice this far, yet struggle to embrace the strategy required to move it forward. Even highly successful teams operating at 95 percent often sense that something remains just out of reach, keeping them from becoming the 100-percent team they know they can be. Meanwhile, the minutiae of daily work gradually consumes the energy that was meant to fuel something greater.
When this happens, we as leaders naturally reach for a better strategy. We introduce another process or a new initiative. We set different expectations, hold more meetings, or create new accountability measures. But what if the strategy is not the real problem? What if we have unintentionally approached culture in the wrong order?
In this engaging and eye-opening session, we will bring State → Story → Strategy into focus, revealing a powerful human sequence that has been hiding in plain sight. Together, we will examine what we have seen but may not have fully recognized, both in the workplace and in our lives. We will explore why the condition from which people operate and the shared story around which they align must come before the strategy they are expected to execute.
Reordering this sequence can fundamentally change how we approach culture. It can strengthen engagement, reduce turnover, improve patient satisfaction, influence the metrics that matter, and ultimately shape the future of our practices.
Whether our team is newly formed, has worked together for years, is struggling to find its footing, or is already performing at a high level, this session offers a fundamentally different way to understand what may be holding us back. Because State → Story → Strategy is not simply a workplace model. It is a deeply human sequence that shapes how we lead, connect, contribute, and live.
- Identify how the condition from which individuals and teams operate influences engagement, performance, and the ability to execute a shared strategy.
- Evaluate whether a team’s existing cultural story supports its current direction or keeps it anchored to strategies that no longer serve the practice.
- Apply the State → Story → Strategy sequence to strengthen cultural alignment, team engagement, patient experience, and long-term organizational performance.
But this audience represents something especially meaningful. Seattle Study Club did far more than introduce Todd to dentistry. It welcomed him into a remarkable professional community, created lasting friendships, and gave him the opportunity to learn alongside extraordinary clinicians and teams across the country. He returns to Symposium with deep gratitude, a brand-new body of work, and the unmistakable energy, storytelling, candor, and care for people and teams that have always defined his approach. His work is designed not merely to bring a message to life in the room, but to ensure that it follows people out of the room and makes a real, measurable difference in their world.
